Rethinking Leadership in Modern Companies: From Technology-Centered to Business-System-Oriented Models

Abstract

For decades, startup culture and company formation have often been associated with technology-centered leadership, where engineers or technical founders assume executive roles. This article argues that, in the contemporary economic and technological environment, this paradigm is no longer universally optimal. The increasing accessibility of technology, the rise of outsourcing, global supply chains, and artificial intelligence tools have shifted the primary challenges of company-building toward business model design, market understanding, leadership capabilities, and scalable operations. As a result, leadership in modern companies—especially multi-industry organizations and holding structures—may be more effectively driven by business-oriented system thinkers who integrate technology, rather than purely technical experts alone.


1. Introduction

The traditional image of a startup founder is frequently associated with a technical innovator—an engineer or developer who creates a product and builds a company around it. This model has been reinforced by decades of success in technology-driven ecosystems (Ries, 2011; Blank & Dorf, 2012).

However, the structure of company-building is evolving. Companies today are not only technological constructs but complex economic and organizational systems that require:

  • continuous revenue generation,

  • strategic positioning,

  • operational scalability,

  • and effective leadership.

This raises a central question:

Is technical expertise still the primary foundation for leadership in modern companies, particularly in large or multi-industry organizations?


2. The Traditional Technology-Centered Model

Historically, startups required deep technical expertise because:

  • building products demanded specialized knowledge,

  • infrastructure was limited,

  • access to production and distribution channels was restricted.

Under these conditions, technical founders naturally became central decision-makers (Graham, 2012). The company was built around:

  • the product,

  • the technology,

  • and the individual who could create it.



3. The Changing Landscape of Company Formation

Recent developments have significantly altered this structure.

3.1 Accessibility of Technology

Cloud computing, open-source tools, and artificial intelligence have lowered the barriers to building and deploying products (Brynjolfsson & McAfee, 2014).

3.2 Globalization of Production

Manufacturing, design, and logistics can now be outsourced and coordinated globally (Gereffi, 2018).

3.3 Platform Economies and Rapid Distribution

Digital platforms allow companies to test demand, distribute products, and scale quickly (Parker et al., 2016).

3.4 AI as a Knowledge Amplifier

Artificial intelligence enables access to broad, cross-domain knowledge, allowing leaders to operate beyond a single field of expertise.

These developments shift the primary challenge from building technology to building viable, scalable businesses.


4. From Product-Centered to System-Centered Thinking

A structural transition can be observed:

5. The Real Needs of a Modern Company

A company does not exist solely to build products. It exists to function as a sustainable and growing system.

Its core needs include:

  • Growth – expansion into new markets and opportunities

  • Financial sustainability – managing cash flow and investments (Damodaran, 2012)

  • Partnerships – suppliers, distributors, and strategic alliances

  • Marketing and positioning – understanding and reaching customers

  • Revenue generation – selling products and services effectively

  • Operational scalability – managing increasing complexity

These are fundamentally business and managerial challenges.


6. Engineering Perspective vs. Business-System Perspective

The distinction between engineering and business leadership is not one of superiority, but of orientation.

Engineering Perspective

  • focuses on building and optimizing systems,

  • emphasizes depth and precision,

  • prioritizes product performance.

Business-System Perspective

  • focuses on markets and value creation,

  • emphasizes breadth and integration,

  • prioritizes scalability and sustainability.

Both perspectives are essential, but they serve different roles within the organization.


7. The Role of Artificial Intelligence in Leadership

Artificial intelligence introduces a new dynamic:

  • It allows rapid access to knowledge

  • It supports cross-domain thinking

  • It reduces dependency on isolated expertise

However, AI does not replace deep expertise. Instead:

AI redistributes knowledge—allowing leaders to think broadly while specialists focus deeply.

This enables leaders to:

  • coordinate knowledge rather than possess all of it,

  • make informed decisions across domains,

  • and manage complex systems more effectively.


8. Leadership in Large and Multi-Industry Organizations

In large-scale companies and holding structures:

  • leadership is less about building a single product,

  • and more about managing a portfolio of activities.

This includes:

  • allocating capital across sectors,

  • entering new industries,

  • managing diverse teams,

  • ensuring profitability across units,

  • maintaining strategic coherence.

In such contexts, leadership requires system-level thinking beyond technical specialization.


9. Leadership Beyond Technology: Human and Managerial Capabilities

9.1 Emotional Intelligence

Effective leadership depends on emotional intelligence, as defined by Daniel Goleman, including:

  • self-awareness,

  • empathy,

  • social skills,

  • emotional regulation.

These capabilities are essential for:

  • managing teams,

  • resolving conflicts,

  • building trust,

  • and creating alignment.


9.2 Management Skills and Organizational Coordination

As emphasized by Henry Mintzberg, management involves:

  • complex decision-making,

  • coordination across functions,

  • balancing priorities under uncertainty.

These are inherently organizational, not purely technical, challenges.


9.3 Leadership and Vision

Leadership requires:

  • defining direction,

  • making strategic decisions,

  • guiding organizations through change.

Transformational leadership theory (Bass & Riggio, 2006) highlights the importance of:

  • inspiration,

  • vision,

  • and long-term orientation.


9.4 Marketing and Market Understanding

According to Philip Kotler, marketing is fundamentally about:

  • understanding customer needs,

  • creating value,

  • and delivering offerings that generate demand.

A technologically advanced product without market fit often fails, while a well-positioned offering can succeed even with moderate technological complexity.


9.5 The CEO as an Integrator

The CEO or General Manager is not required to be the top specialist in any single field.

Rather, the role is to:

  • integrate disciplines,

  • align teams,

  • make cross-functional decisions,

  • and guide the organization as a whole.

This reinforces a key principle:

Even in technology-driven companies, leadership does not need to originate from a purely technical background.


10. Synthesis: Redefining Leadership in Modern Companies

Modern leadership requires a combination of:

  • emotional intelligence

  • strategic thinking

  • market understanding

  • financial awareness

  • organizational coordination

  • decision-making capability

Technology remains essential—but it is one component within a broader system.


11. Conclusion

The evolution of technology, globalization, and artificial intelligence has transformed the nature of company-building. While engineering remains critical for product development, it is no longer the sole determinant of leadership suitability.

Companies today are:

economic, organizational, and strategic systems—not only technological ones.

Therefore, leadership must be defined by the ability to:

  • generate value and revenue,

  • build and manage systems,

  • coordinate people and resources,

  • and guide organizations toward sustainable growth.

This shift does not diminish the role of engineers; rather, it repositions them within a broader structure where business-oriented leadership becomes central.
